Think of the best leader or mentor you have ever had. Chances are, they didn't just point out your mistakes—they helped you see who you could become.

Yet, so often, we approach feedback the wrong way. We have all been there: sitting across from a colleague, stomach in knots, bracing ourselves for a "quick piece of feedback." Even when well-intentioned, the traditional approach often feels like a one-way critique that shrinks our confidence instead of expanding our potential.

While the classic SBI (Situation - Behaviour - Impact) framework is brilliant for keeping things factual, it lacks a heartbeat. If you want feedback to truly inspire change, it needs human connection.

Here is how you can shift from delivering a dreaded lecture to creating a powerful catalyst for growth using the Opt-in + SBI + Empowerment method.

1️⃣ The Opt-in: Building a Bridge of Trust

Great leaders don't force feedback; they invite it. Imagine being deep into a stressful day when someone drops a heavy critique on your desk. Your immediate reaction? Shields up.

Imposed feedback creates defensiveness. But when you ask for permission, you honor the other person's boundaries and create psychological safety. You signal: I am with you, not against you.

  • 👉 In practice: "Would you be open to exploring our last discussion together?" or "Do you have a few minutes? I'd love to share some thoughts on today's presentation and get your perspective."

2️⃣ The SBI Model: Holding Up a Clear, Kind Mirror

Once they invite you in, avoid the trap of vague praise or harsh judgments. This is where you use SBI to act as a mirror, laying out exactly what happened and the ripple effect it caused, with absolute clarity and empathy.

  • S – Situation (The context): Anchor the conversation in a specific moment.

  • B – Behaviour (The action): Describe the observable actions like a camera recording a movie. Focus on the facts, completely stripping away assumptions about their intentions.
    • 👉 Ex: "...I noticed you interrupted two colleagues while they were presenting their ideas."
  • I – Impact (The consequence): Share your authentic experience. By using "I" statements, you step into vulnerability rather than accusation.
    • 👉 Ex: "I felt it discouraged others from sharing their brilliance, and I personally didn't feel comfortable speaking up afterwards."

3️⃣ Empowerment: Igniting Their Potential

Have you ever felt the magic of a conversation where someone doesn't just hand you a problem, but genuinely trusts you with the solution? This is where feedback transforms into coaching. You are handing them the steering wheel.

  • Cross-check perspectives: Step back and seek to understand their world.
    • 👉 "How did that moment feel from your perspective?"
  • Brainstorm solutions together: Let them drive their own evolution.
    • If celebrating a win: "Your impact was incredible today. How can we make sure you get to use this superpower on our upcoming projects?"
    • 🚧 If navigating a challenge: "What could we shift next time to ensure everyone's voice gets heard in the room?"
  • Create an action plan: Turn inspiration into reality. Partner with them to agree on a practical next step, how you will support them, and when you will reconnect to celebrate their progress.
  • Ask for feedback on your feedback: End by modeling the very growth mindset you are asking of them.
    • 👉 "How did it feel to have this conversation today? Is there anything I can do differently next time to be a better support to you?"
