Once we start paying attention to the balance between asking and telling, something else becomes clear:
leadership isn't one style — it's a range.
A spectrum we constantly travel across, depending on the person, the moment, and the stakes.
On one end, we have a more directive posture.
On the other, we have a more coaching one.
And somewhere in between, we find supportive and mentoring modes.
None of them is "better."
Each of them serves a purpose.
The real skill is knowing when to shift — and doing it consciously.
1. The Directive Mode
We use it when clarity must come fast:
- A deadline is at risk
- A decision must be made
- A situation is confusing and needs boundaries
Here, we give direction without apology, because it protects execution.
"Here's the priority — let's align on what needs to happen next."
2. The Supportive Mode
We use it when someone has the ownership, but needs stability:
- They're unsure about the next step
- They've started, but lack confidence
- They need reassurance more than structure
Supportive leadership says: You're in charge — and I'm right here with you.
"What do you need from me to move forward with confidence?"
3. The Coaching Mode
We use it when growth matters as much as outcomes:
- The person needs to think deeper
- The issue is ambiguous
- We want to help them develop their own judgment
Here, we hold space, stay curious, and let insight emerge.
"What do you sense is really at play here?"
4. The Mentoring Mode
We use it when experience can accelerate someone's path:
- They're exploring unfamiliar territory
- They've reflected enough and now need a frame
- A shortcut will genuinely help them
Here, we offer perspective — not imposition.
"Here's a pattern I've seen before — does it help you think further?"
We switch modes more often than we realize.
Sometimes in the same conversation.
Sometimes in the same five minutes.
And that's the beauty of leadership:
it's adaptive, responsive, alive.
We don't perform a role.
We use the whole range — with intention.
